AI CONTEXT LAYER

What is an AI Context LAyer?

AI tools are powerful. But without structured context about YOUR business, they're just guessing.

Why Does Your Business Need an AI Context Layer?

The Gap Between "Using AI" and "AI That Works For You"

54% of UK firms say they use AI. But only 11% have genuinely integrated it into their operations. The other 43%? They’ve subscribed to the tools but haven’t systemised the context. They’re tinkering, not trusting.

Here’s what that looks like in practice:

  • Every piece of content starts from scratch because the AI doesn’t know your business
  • The founder reviews everything because nobody else can replicate the voice
  • Team members use AI independently with no coordination, consistency, or guardrails
  • Output sounds generic, or worse, it sounds like someone else’s company
  • Proposals, emails, and social posts contain hallucinated facts nobody catches until it’s too late

The tools aren’t the problem. The missing context is.

AI Context Layer

What an AI Context Layer Does

The Induction Pack Your AI Never Got

Think of it this way: you’d never hire a brilliant new employee and expect them to represent your business perfectly on day one without any briefing. But that’s exactly what most businesses do with AI.

An AI Context Layer is the structured, governed reference system that captures everything your AI needs to know: your voice and tone, your product details, your client stories, your competitive positioning, your operational priorities, your way of doing things.

It’s structured into four interconnected layers: Identity, Business, Evidence, and Operations. Fifteen modules in total. Version-controlled. Governed. Living, not static.

When your AI drafts content, responds to a client, or generates a proposal, it reads from this layer first. The result: output that sounds like you, references real facts, and operates within your actual business reality.

This Will Be Standard Infrastructure Within Three Years

AI adoption isn’t slowing down. Every business is going to become more AI-enabled over the next few years. The question isn’t whether your business will use AI. It’s whether your AI will know anything about your business when it does.

The businesses that build this infrastructure now won’t just have a head start. They’ll have two years of compounding intelligence that competitors can’t shortcut. Your AI Context Layer gets more valuable every week it runs: more voice data, more client stories, more frameworks, more operational context. That data is yours, in your workspace, governed by your rules.

A competitor can copy a product feature in a quarter. They can’t copy two years of your own structured business intelligence.

From Your Head to a Living System in Four Weeks

How we craft your Firecore:

Week 1
Step 1: Discovery

We sit down (Zoom or in person) and draw out everything that makes your business tick. Your voice patterns, your positioning, the stories you tell, the way you explain things. Most founders can't articulate this on their own. That's the point.

Week 1
Week 2-3
Step 2: Build

We structure everything into a governed, versioned Firecore inside your Notion workspace. Four layers, fifteen modules, all interconnected.

Week 2-3
Week 4
Step 3: Activate

Your AI projects are pointed at the Firecore. Your team stops maintaining context inside individual chats. Everything flows from a single source of truth.

Week 4
Week 4 & Onwards
Step 4: Govern

The optional Firecore Stewardship Plan keeps the system alive: weekly intelligence updates, monthly strategy syncs, and a named steward between your business reality and what your AI believes is true.

Week 4 & Onwards

Whats in a Firecore?

Four Layers. Fifteen Modules. One Source of Truth.

The Firecore is built across four layers, each capturing a different dimension of your business:

Identity Layer

Captures who you are: your voice, your personal profile, your brand. So your AI sounds like you, not like a robot.

Business Layer

Captures how you operate: your products, your audiences, your market position, your competitive landscape. So your AI understands what you sell and to whom.

Evidence Layer

Captures your proof: real client stories, real frameworks, real case studies. Approved, versioned, ring-fenced. So your AI never invents a testimonial or quotes outdated facts.

Operations Layer

Captures how you run: your priorities, your financial context, your key relationships, your templates. So your AI works within your actual business reality, not a generic one

Fifteen modules across these four layers, all interconnected, all version-controlled, all living in your workspace. Not ours.

How Digital Magic Solutions Builds a Firecore

Week 1
Step 1: The Flamekeeper

We start with you. Every business has one person who holds it all together. The voice, the stories, the way things get explained. We call that person the Flamekeeper. Before we build anything, we need what's in your head out of your head. A half-day recorded interview, a series of voice note prompts, and a deep dive into your existing content and transcripts. You talk. We do the rest.

Week 1
Week 2-3
Step 2: The Kindling Method

Structured interviews that draw out what you know. Our proprietary extraction process walks you through each area of your business using a structured question framework. We surface the things you say naturally but have never written down. Your voice patterns, your go-to analogies, how you handle objections, the client stories you tell on every discovery call. Most founders can't articulate this without someone drawing it out. That's the point.

Week 2-3
Week 4
Step 3: The Firecore

Four layers. Fifteen modules. Your single source of truth. Everything gets structured into a governed, versioned system that every AI tool in your business reads from. Identity: your voice, profile, and brand. Business: products, audience, and positioning. Evidence: client stories and frameworks. Operations: priorities, financials, and templates. All built in your own workspace. All connected.

Week 4

Step 4: Governed from day one

Built in your workspace. You own everything. The Firecore lives on your subscriptions, in your accounts. Nothing passes through our servers. If you stop the Stewardship Plan, everything stays with you, fully functional. Our job is to make the system so valuable you'd never want to run it without us. Not to make it impossible for you to leave.

If the Firecore is the engine, the Stewardship Plan is the driver.

Proposals go out with stale pricing. Content references retired services.
None of it triggers an error message.
It just slowly erodes trust.

Want to See If Your Business Is Ready?

Find out where your business stands with AI in under two minutes

Most business owners know they should be using AI better, but they’re not sure where to start or whether they’re actually ready for it.

This quick assessment looks at how your business currently handles its knowledge, processes, and decision-making, and shows you exactly where the gaps are.

In under two minutes, you’ll know whether you’re set up to get real value from AI or whether you’re missing the foundations that make it work. You’ll be left with a clear picture of where you stand.

Frequently Asked Questions

Can't I just do this myself with ChatGPT custom instructions?

Custom instructions are a Post-it note on the fridge. A Firecore is a franchise manual. Most people who try the DIY route end up with what the industry calls “AI slop”: generic, context-free output that sounds like a different company.

Fair. That’s why we offer a discovery call with no obligation. We’ll show you our own Firecore, the one we run this business on, and you’ll see the before-and-after. If you want to test the water first, ask about the half-day workshop.

The Firecore is tool-agnostic. It’s YOUR intelligence about YOUR business. Works in Claude, ChatGPT, Gemini, whatever comes next. We switched from ChatGPT to Claude in 2026 and the system didn’t care.

They solve different problems. Copilot Studio is Microsoft’s AI orchestration platform. It’s brilliant at running AI inside your M365 tenant, but it doesn’t capture what actually makes your business yours. Your voice, your client stories, your frameworks, your decisions, your judgement. None of that sits in SharePoint waiting to be picked up.

The Firecore is the bit that does. It’s the governed business intelligence layer that decides whether the output of any AI tool sounds like a generic vendor or sounds like you.

Three reasons this matters if you run a founder-driven business under 50 employees:

  1. Price. A serious Copilot Studio rollout typically lands between £20,000 and £30,000, plus M365 licence uplifts, plus the consultant time to make it useful. The Firecore is a fraction of that.
  2. Lock-in. Copilot Studio ties your AI to Microsoft. The Firecore is portable. It works with Claude, ChatGPT, Copilot, or whatever the market produces next. You own the context, not the platform.
  3. Time-to-value. Copilot Studio gives you the rails. We give you a fully populated Firecore running on those rails in weeks, not quarters.

If you’re already deeply M365-bound, run both. The Firecore feeds Copilot Studio the context it needs to be worth what you’re paying Microsoft. If you’re not, the Founder’s Flameforge gets you the same outcome for less money, in less time, without the Microsoft tax.

Custom Instructions is good at what it does, which is capturing what you can articulate. The problem is that what you can articulate is a small fraction of what your business actually runs on. The rest lives in your head as patterns, judgement calls, voice, client stories, and decisions you’ve made so many times you’ve forgotten you make them.

The Firecore is the system that extracts that operational knowledge and turns it into structured, governed business intelligence your AI can actually use. The Kindling Method is how we get it out of your head and into the system.

Three reasons this matters if you’re serious about AI as an operational tool, not a novelty:

  1. Depth. Custom Instructions captures what you type into the box. The Kindling Method captures what you’d never think to write down. That’s the operational knowledge that makes your business yours, not a generic competitor’s.
  2. Structure. A long Custom Instructions field is a text blob. The Firecore is a governed, version-controlled layer with audit trails. You know what changed, when, and why. That matters the moment AI starts producing client-facing output.
  3. Reach. Custom Instructions lives inside Notion. The Firecore feeds whichever AI you use, including Claude, ChatGPT, Copilot, and whatever you switch to next. The intelligence travels with you.

Notion Custom Instructions is fine for personal productivity. The Firecore is what you put in place when AI becomes load-bearing for your business and the cost of getting it wrong has gone up.

Everything lives in YOUR Notion workspace, on YOUR subscriptions, on YOUR devices. Nothing passes through our servers. If you stop the Stewardship Plan, everything stays. Fully functional. Frozen at its last curated state. That’s not a partnership where we hold your data. That’s the opposite.

The Firecore stays in your workspace. It’s yours. It just stops being actively governed. We designed it this way deliberately. Our job is to make the system so valuable that you’d never want to run it without us. Not to make it impossible for you to leave.

4 to 6 hours across the installation period. One afternoon per fortnight. The heavy lifting is on us.

The Evidence layer holds your real client stories, real numbers, and real frameworks, all approved, versioned, and ring-fenced. When the AI drafts content, it pulls from this canon instead of guessing. It doesn’t eliminate hallucination entirely (no system can), but it dramatically reduces it for anything the Firecore has coverage of.
